Most enterprises dramatically underestimate the gap between deploying a chatbot and running a production-grade agentic AI system. Not because agentic AI is too complex — it isn't — but because the readiness work that makes it succeed rarely gets done first.
Before scoping any AI deployment, we run a readiness assessment across five dimensions. This article walks through each one.
Dimension 1: Data & Intent Clarity
The single biggest predictor of agentic AI success is how well you understand your own contact drivers. Not at a high level — "billing, support, sales" — but at the granularity that maps to actual customer utterances.
The question to ask: Can you rank your top 20 contact intents by volume, with sample utterances for each?
If the answer is no — or if the data lives in a system that requires a 6-week data pull to access — that's your first readiness gap. Before designing any agent, you need to know what conversations it will actually handle, with enough specificity to define containment criteria and success metrics.
Signs you're ready: You have transcription data or call recording analysis. You can pull intent-level volume from your IVR or ACD. Your QA team has already mapped the most common interaction patterns.
Signs you're not: Your reporting is limited to queue-level data. No one can tell you what percentage of calls are "billing inquiries" vs. "billing disputes" vs. "payment arrangement requests."

An agentic AI system is only as capable as its integrations. A virtual agent that can understand a customer's question but can't look up their account, check an order status, or trigger a refund will fail — not technically, but experientially.
The question to ask: Which backend systems would an AI agent need to access, and do those systems have APIs?
This matters more than most organizations realize up front. CRM systems with legacy SOAP APIs, home-grown billing platforms without authentication documentation, or data warehouses that require batch queries rather than real-time lookups all add friction that directly impacts agent capability.
A realistic readiness checklist:
- CRM: Can agents look up customer records by phone number or authentication token?
- Order/Account Management: Can agents retrieve order status, account balances, or subscription details in real time?
- Knowledge Base: Is there a structured knowledge base that an AI can query? Or is institutional knowledge locked in PDF documents?
- Ticketing/Case Management: Can the AI create, update, or route tickets programmatically?
The more backend systems the agent needs to access, the more integration work precedes any visible AI capability. Plan for it.
Dimension 3: Platform Compatibility
Most enterprises already have a contact center platform — Genesys, Avaya, Cisco, Amazon Connect, or a cloud CCaaS variant. Agentic AI doesn't replace these platforms; it works with them. But the depth of that integration varies significantly.
The question to ask: Does your CCaaS platform have documented APIs for virtual agent handoff, event streaming, and agent desktop integration?
Native integrations (like Google CES natively within Genesys Cloud, or Dialogflow CX with UJET) tend to be faster and more stable. Custom connector-based integrations — while fully capable, as we demonstrated in the Agent Assist case study — require more architecture planning and ongoing maintenance surface area.
You should also assess whether your telephony stack supports streaming audio to external services (required for real-time transcription and Agent Assist), and whether your agent desktop has an extensibility layer for embedding AI panels.
Dimension 4: Organizational Readiness
Technology is rarely the hard part. The harder work is organizational: getting the right stakeholders aligned, defining who owns the AI system post-launch, and building the internal processes that keep it improving over time.
The question to ask: Who owns the agentic AI system after it goes live?
This is a question most organizations haven't answered before the build starts. The result is AI systems that launch successfully but degrade over time because no one is responsible for monitoring performance, updating intents, or retraining on new interaction data.
Before deployment, you need clear answers to:
- Who monitors containment rates and escalation triggers daily?
- Who approves changes to conversation flows and intents?
- Who is responsible for retraining when a new product or policy launches?
- Who is the escalation point when the AI mishandles a sensitive interaction?
Dimension 5: Success Definition
The most under-specified element of most AI deployments is what "success" actually means — in measurable, operational terms.
The question to ask: What specific, quantifiable outcomes would make this deployment a success in 90 days?
Without clear KPIs defined up front, AI projects drift. Stakeholders disagree about whether the system is working. The business case erodes. Funding gets redirected.
Good success definitions are specific and measurable:
- Containment rate: % of interactions resolved without human escalation (target: 40–60% in 90 days)
- Average handle time: Reduction in AHT for assisted interactions (target: 8–12%)
- After-call work: Reduction in ACW time through automated summarization (target: 25–40%)
- CSAT delta: Customer satisfaction before vs. after AI-assisted interactions
What to Do With This Assessment
Run through these five dimensions honestly. For each one where you can't clearly answer the readiness question, treat it as a pre-condition for your AI deployment — not a blocker, but work that needs to happen before the build starts.
The organizations that get the most out of agentic AI aren't the ones that move fastest. They're the ones that do the readiness work first, define success clearly, and then move decisively from discovery to pilot to scale.
